A recent survey conducted by the Royal Institute of British Architects (RIBA) offers a potent warning, highlighting a growing disconnect between the perceived benefits of Artificial Intelligence (AI) in professional settings and the development of core human expertise. The RIBA survey reported a sharp rise in AI adoption among architectural practices, with many users noting tangible productivity improvements. However, a significantly smaller proportion of respondents believed that AI had enhanced design quality. More concerningly, many expressed anxieties that early-career professionals would face considerable challenges in developing essential skills due to over-reliance on these technologies. The Misleading Metrics of AI Adoption
Organizations are presently measuring the impact of AI primarily through activity-based metrics. With these critical judgment points clearly articulated, AI can be assigned a precisely bounded role. It can excel at generating a range of alternatives, efficiently retrieving vast amounts of information, flagging inconsistencies, or producing a preliminary draft. Crucially, the human professional remains ultimately responsible for evaluating the significance of the findings, determining the validity of the evidence supporting any conclusion, and charting the subsequent course of action.
This distinction, while seemingly obvious, profoundly alters how managers should review work. The simplistic question, "Did a human check it?" becomes woefully inadequate. A perfunctory glance at a polished AI-generated output may amount to little more than an endorsement based on superficial appearance. Leaders must instead inquire about the specific aspects of the work that were rigorously tested, the evidence that was examined, the modifications that were made, and the remaining uncertainties that persist.
This does not imply the necessity of an overly bureaucratic audit trail for every minor communication. Instead, it calls for a system of proportionate review. Low-risk internal drafts might necessitate a straightforward sense check. However, decisions impacting safety, employment, customer relations, financial stability, or organizational reputation require a clearly documented chain of reasoning. The more consequential the decision, the more explicitly the organization must delineate the contribution of the machine from the accountability of the human decision-maker.
Preserving the Learning Loop for Skill Development
The more complex challenge lies in fostering the continuous development of professional judgment. This crucial human attribute is cultivated through repeated exposure to imperfect information, constructive feedback, and the direct experience of consequences. Early-career professionals, in particular, learn and grow by undertaking initial attempts, identifying their oversights, and understanding the reasoning behind a more experienced colleague’s alternative approach.
AI can serve as a powerful catalyst for this learning process when it provides illustrative examples, prompts critical questioning of assumptions, or facilitates the comparison of different alternatives. However, AI also possesses the potential to prematurely short-circuit this essential learning loop. When employees use AI to bypass the foundational stages and jump directly to a polished final product, the work may appear more advanced, but the individual’s underlying capability can remain shallow.

Consequently, managers must implement distinct AI usage guidelines for learning and for production. A junior employee, for instance, might be encouraged to first independently outline a recommendation, and only then utilize AI to rigorously test its robustness. A team could be tasked with comparing its original reasoning against an AI-generated alternative, followed by a facilitated discussion of the discrepancies. Reviewers could prompt employees to articulate which aspects of the AI-generated output they accepted, which they rejected, and why, and what modifications they introduced. These practices ensure that the cognitive effort remains visible and valued, without precluding the adoption of beneficial AI tools.
Furthermore, organizations need to establish mechanisms for assessing capability development over time. Can employees effectively articulate the rationale behind their decisions without the immediate assistance of AI? Are they adept at identifying when an AI-generated output contradicts contextual realities? Can they critically challenge a confident yet potentially flawed recommendation? Can they successfully transfer the knowledge and skills acquired in one problem-solving scenario to a novel challenge? These inquiries are vital for discerning whether AI is truly augmenting expertise or subtly supplanting the practice essential for building that expertise.
Productivity must indeed retain its rightful place on the organizational scorecard. However, it should be strategically positioned alongside other critical metrics such as quality, the incidence of rework, review burden, error detection rates, and the demonstrable progress of skill development. Failing to adopt a holistic measurement framework risks inadvertently rewarding teams for increasing output volume while simultaneously eroding the very professional judgment that underpins the trustworthiness and long-term value of their work.
The fundamental question facing the modern workplace is no longer whether professionals will engage with AI. Their adoption is already a widespread reality. The pertinent question, rather, is whether organizations will proactively shape this engagement in a manner that cultivates and preserves durable human capability. The employers that successfully navigate this critical juncture will undoubtedly achieve enhanced speed and efficiency, but crucially, they will do so without sacrificing the indispensable expertise required to discern when accelerated progress is leading them in the wrong direction.
